Count employees who met your stated criteria for the leadership stage during the same measurement period.
2. Enter actual advancements
Use the number who formally moved to the next stage, such as promotion, appointment, or admission to the next succession tier.
3. Keep the populations aligned
Do not mix candidates from different periods or use advancements from people who were not included in the eligible count.
4. Review the conversion rate
Read the main percentage together with the count that did not advance so you can distinguish scale from rate.
5. Compare consistent cohorts
When tracking change over time, keep eligibility rules and stage definitions stable or document any change in methodology.
